Two fundamental structures
Almost every poker format is a variation on one of two structures, and the difference between them shapes everything from session length to player type.
Cash games use chips that represent money directly. A player buys in for an amount, plays as long as they wish, and leaves with whatever they have. There is no defined end. Stakes are fixed by the table, and a player who loses their stack can rebuy immediately.
Tournaments charge an entry fee, give every player an identical starting stack, and eliminate players as they lose their chips. Blinds rise over time to force action, and prizes go to the highest finishers. A player is committed until they are eliminated or the event ends.
The consequences run through everything.
Session length. A cash player can play for ten minutes. A tournament player who enters a large event is committing several hours if they do well, which is a substantial ask and one that suits some players and not others.
Variance. Tournaments concentrate value in the top finishing positions, which means most entrants receive nothing. A skilled tournament player can go long stretches without cashing while remaining profitable. Cash games return value more continuously.
Bankroll requirement. The variance in tournaments means a player needs a larger bankroll relative to their buy-in level than a cash player does.
Revenue pattern. Cash game rake accrues continuously with volume. Tournament revenue is the entry fee taken at registration, which is predictable and arrives in scheduled bursts.
Emotional shape. A tournament has a narrative: survival, accumulation, the bubble, the final table. That structure is a large part of its appeal and is absent from cash play.
Cash game variants
Full ring, typically nine or ten players, produces slower play, tighter strategy and longer sessions. It suits patient players and is more forgiving of inexperience because there are more opponents to avoid.
Six-max, six players, is now the more common default. Play is faster, more hands are contested, and the skill edge realises more quickly.
Heads-up, two players, is the most demanding format and the most exposed to skill difference. Recreational players lose very quickly against strong opponents, which is why heads-up tables have historically been where predatory seating practices were most acute.
Fast-fold formats, in which a player who folds is instantly moved to a new table with new opponents, remove the waiting between hands. Hands per hour can multiply several times over.
Fast-fold deserves attention because its effects are substantial and cut both ways. Players enjoy the pace and the absence of dead time. The operator benefits from greatly increased rake per player-hour. And the same multiplication applies to losses, which means a recreational player who might have lasted an evening at a conventional table can lose the same amount in a fraction of the time.
That acceleration is the poker equivalent of the event frequency discussion in the Product Innovation course, and it warrants the same consideration. Faster play increases both engagement and the rate at which money is lost.
Tournament variants
Multi-table tournaments are the classic form, running at scheduled times with large fields and prize pools concentrated at the top.
Sit and go tournaments begin when a set number of players have registered, which removes the scheduling constraint and suits players who want a defined game immediately.
Turbo and hyper-turbo structures raise blinds quickly, shortening the event and increasing variance. They generate more rake per hour and reduce the influence of skill, which makes them relatively attractive to recreational players and to high-volume professionals for different reasons.
Rebuy and add-on events permit players to buy more chips during an early period, which increases prize pools and increases the amount a player can spend on a single tournament, sometimes considerably beyond the advertised entry fee. This is worth flagging as a design that allows spend to escalate within what a player entered expecting to be a fixed cost.
Bounty formats award a portion of each eliminated player's entry to whoever eliminated them, which distributes value more evenly and rewards aggression.
Satellites award entry to larger events rather than cash, which is how many recreational players reach tournaments they could not otherwise afford.
Lottery-style formats, where a small number of players compete for a prize pool determined by a random multiplier at the start, have grown substantially. They are quick, they concentrate value in rare large outcomes, and they resemble casino products more than traditional poker in their risk profile.
That last category is worth noting carefully. A format whose appeal rests on a randomly determined prize multiplier has moved a considerable distance from a game of skill, and its regulatory treatment and its risk characteristics reflect that.
Guarantees and overlay
A commercial mechanism specific to tournaments.
An operator advertises a guaranteed prize pool to attract entries. If entry fees exceed the guarantee, the prize pool is simply the fees. If they fall short, the operator funds the difference, which is an overlay and a direct loss.
Guarantees work because they signal that an event is worth entering. A tournament with a large guarantee attracts players who want the value, and if enough arrive the guarantee costs nothing.
Setting them is a judgement. Too conservative and the event does not attract attention. Too ambitious and the operator pays. Small overlays are frequently accepted deliberately as a marketing cost, since a tournament that ran with an overlay delivered good value to the players who entered and they will return.
The operational discipline is forecasting entries from historical patterns, adjusting for the calendar and for competing events, and monitoring registration as it builds so that late promotion can close a gap.
Variants of the game itself
Beyond structure, the game being played varies.
No-limit Texas hold'em dominates, to the point that other variants are a minority of volume in most rooms. Its combination of simple rules and deep strategy has proved durable.
Pot-limit Omaha is the significant second variant. More cards produce more action and higher variance, which suits players seeking swings and produces larger pots and therefore more rake.
Other variants, including stud games, draw games and mixed formats, retain committed followings and generate limited volume. A room offering them is serving a niche and fragmenting its liquidity to do so, which is a trade-off worth making deliberately.
The general pattern is that variant proliferation spreads a player population thinner. A room with adequate liquidity in two variants is more usable than one with inadequate liquidity in eight.
Format mix as a strategic decision
Bringing these together, the format offering is a decision about liquidity, ecology and revenue simultaneously.
Liquidity argues for concentration. Fewer formats, fewer stake levels and scheduled events that gather players at specific times produce fuller tables than a broad offering thinly populated.
Player appeal argues for breadth, since different players want different things and a room lacking a format loses the players who want it.
Ecology argues for formats where skill edges realise more slowly, since these keep recreational players in the game longer and therefore keep money in the ecosystem.
Revenue argues for formats that generate more rake per hour, which generally means faster play, which conflicts with the ecology consideration.
That final tension is the central one. Fast formats generate more revenue per player-hour and consume recreational bankrolls faster. An operator optimising purely for rake will push towards speed and will find its recreational population depleting.
The resolution most successful rooms reach is a balanced offering with deliberate concentration: a core of formats with adequate liquidity, scheduled events to gather players at peak times, faster formats available without being the default, and stake levels limited enough that each has genuine traffic.
The scheduling dimension
A practical point that follows from tournaments being scheduled.
A tournament schedule is a liquidity management tool. Events at particular times draw players to the room at those times, and the players who arrive for a tournament are also available for cash games before and after it.
Well-designed schedules therefore consider more than the tournaments themselves. Major events anchor peak periods. Smaller events fill the shoulders. Late registration periods extend the window in which a player can join. And the schedule is built around when the target market is actually online, which for a room serving multiple time zones is a genuine constraint.
The failure is a schedule assembled without reference to the room's actual traffic pattern, which produces events that run short of entries at times nobody is playing, generating overlay and the impression of an empty room.
Stakes and the ladder
A dimension that interacts with format and determines who plays where.
Rooms offer a ladder of stake levels, from micro through low, mid and high. The ladder serves several purposes.
Accessibility. Micro stakes allow someone to try the game for very little, which is how most players start.
Progression. Players who succeed move up, which gives the room a growth path and gives players a sense of advancement.
Segregation by ability. Higher stakes attract stronger players, which means the ladder functions as a rough sorting mechanism.
The design questions are how many levels to offer and how far apart to space them.
Too many levels fragment liquidity, leaving each thinly populated. A player at a level with no games is effectively locked out.
Too few produce jumps that are difficult for players to make, since a large step up in stakes is a large step up in variance and bankroll requirement.
The bottom of the ladder carries particular significance, because it is where new players arrive and where the proportional rake burden is heaviest. A micro-stakes game that is unbeatable because of rake is a poor introduction to the product.
The top is where the room's visible high-stakes action sits, which has promotional value out of proportion to its revenue, since watchable high-stakes games attract attention.
The practical guidance is to offer fewer levels with genuine traffic rather than a complete ladder with empty tables, and to review which levels are actually populated rather than which are theoretically available.
Mobile and format
A structural consideration that has reshaped format design.
Poker moved from desktop clients to mobile alongside the rest of gambling, and mobile play has different characteristics. Sessions are shorter and more likely to be interrupted. Multi-tabling is constrained by screen space. Attention is divided.
Formats have adapted accordingly. Fast-fold suits mobile because it removes the waiting that makes short sessions unproductive. Short-stack and turbo tournament structures suit sessions with uncertain length. Lottery-style rapid formats suit a few minutes of play.
The consequences are worth noting. The formats best suited to mobile are generally the faster ones, which are also the ones that generate more rake per hour and consume bankrolls faster. The shift to mobile has therefore pushed the format mix in a direction that is commercially favourable and, on the ecology considerations described above, less favourable.
That is not an argument against mobile, which is where players are. It is a reason to be deliberate about the mix rather than allowing it to be determined by which formats perform best on the device.
Responsible gambling considerations by format
A dimension that receives less attention in poker than in casino and warrants some, because formats differ in their risk characteristics.
Session length in tournaments is open-ended in a specific way. A player who is doing well is committed until they are eliminated, which can mean many hours, and leaving means forfeiting their equity. That structure makes it genuinely difficult to stop, in a way a cash game does not.
Rebuy and add-on structures allow spend to escalate well beyond what a player committed at entry. Someone who entered a tournament expecting a fixed cost may spend several times that amount during the rebuy period, and the decision is made under pressure with a stack that is short.
Fast formats multiply the number of decisions and the rate of loss, which is the event frequency consideration applied to poker.
Lottery-style formats concentrate value in rare outcomes and resemble casino products in their risk profile despite being categorised as poker.
Multi-tabling allows a player to increase their exposure several times over without changing stakes, which means a player's actual risk may be much higher than their table stakes suggest.
The skill framing carries its own consideration. Poker players frequently attribute losses to variance and believe that continued play will correct them, which is sometimes true and is also a straightforward description of loss-chasing when it is not.
The practical implications for an operator are that session and spend monitoring must account for tournament commitment and multi-tabling rather than assessing single-table stakes; that rebuy spend should be visible to the player as it accumulates; and that the tools described elsewhere in these courses, including limits and reality checks, need to work sensibly within a format where leaving mid-hand or mid-tournament is not costless.
Operators frequently apply casino-derived monitoring to poker without adjustment, which misses the patterns specific to it.
Choosing the offering
To close, a practical sequence for deciding what a room should run.
Establish the actual traffic pattern. How many players are online by hour, by day, and what they currently play. Format decisions made without this are guesses.
Identify the core. The formats and stakes where liquidity is genuinely adequate. These should be protected and promoted rather than diluted.
Cut what is empty. Formats and stake levels with insufficient traffic are worse than absent, because a player who finds an empty table concludes the room is empty.
Build the schedule around the peaks, anchoring major events where traffic is highest and using smaller events to extend the shoulders.
Add selectively, and only where there is evidence of demand that current formats do not serve.
Review seasonally, since traffic patterns shift and a schedule built two years ago may be serving a distribution that no longer exists.
Watch the mix effect on ecology, since a drift towards faster formats will show up in shortening recreational sessions before it shows up in revenue.
The general principle, consistent with the liquidity argument in the first lesson, is that concentration beats breadth. A room with six well-populated options is a better product than one with thirty thinly spread, and the instinct to add rather than to cut is the most common error in poker product management.
